From Technical Debt Crisis to Enterprise-Ready Platform
The Challenge
A B2B SaaS company had grown rapidly but accumulated significant technical debt. Their platform experienced frequent outages, customers were churning due to reliability issues, and the engineering team was demoralized from constant firefighting. They needed senior technical leadership but couldn't justify a $400K+ full-time CTO hire at their stage.
Our Approach
Over 6 months at 25 hours/week, we conducted a comprehensive architecture review, prioritized technical debt remediation, implemented proper monitoring and incident response processes, established engineering best practices, and mentored their VP of Engineering to eventually take on the full CTO role.
The Outcome
System uptime improved from 95.2% to 99.9%, enabling the company to land three enterprise contracts worth $2.4M ARR. Engineering team satisfaction increased significantly, reducing turnover. The VP of Engineering successfully transitioned to the CTO role with ongoing advisory support.
